If you have the time, it's a documentary on how Sega took on Nintendo who had 95% marketshare and ended up with over 50% in 5 years. It IS possible, but you need a great product, marketing, and leadership.

The market isn't just what it used to be 20-30 years ago. The Steam Deck is trying to steal customers by building a system that works with existing games. The Nintendo Switch made the best decision, by merging their handheld and home systems together.
PlayStation is basically repeating the same design mistake the WiiU made. Additionally, we now have Android or mobile gaming.
If Sega wants to compete with a new console, a portable (maybe hybrid) system is the only way to go.

I do agree that a portable or hybrid is the way to go for Sega. Doing a cutting edge console would cost too much and be too expensive for the consumer. It needs to be $299 USD to be in the sweet spot. Anything more and it would be too much to break through.
